NovaCart sells curated home goods across three markets — a category where Google is the shelf and every point of conversion rate is margin. Revenue was growing, but the shape of it was wrong: 78% of traffic was paid, CACs were climbing every quarter, and one algorithm tweak could erase a month.
The challenge
The audit told the story in three numbers:
- 78% paid dependency — the brand owned almost no organic demand.
- 4.1s mobile load time on a theme-stacked storefront, throttling both conversion and Quality Scores.
- No attribution past first click — NovaCart was optimizing toward whatever the platform dashboards claimed, which is how budget quietly leaks.
Our approach
We sequenced the work so each layer compounded the next: fix the store, then earn the traffic, then buy it efficiently.
Replatform (weeks 1–6). A headless storefront on Next.js: category pages render in under a second on 4G, filters and swatches don't reload the page, and the checkout dropped from five steps to two. Migration preserved every URL that carried equity — 301 maps were validated pre-launch, not after.
Search (weeks 4–20). Technical foundation first (schema, faceted-navigation rules, Core Web Vitals), then a content engine targeting the "best/why/how" queries each category actually owns. 60 pages shipped in five months, each one answer-complete rather than word-count-padded.
Paid (weeks 6+). Shopping feed rebuilt with margin-aware product groups; search split by intent; creative refreshed on a testing calendar instead of ad-hoc. A proper measurement layer (server-side conversion tracking, blended CAC targets) replaced the platform dashboards as the source of truth.
Results
Six months in:
- Organic traffic +214%, now 46% of total sessions — the largest channel NovaCart owns.
- Blended ROAS 3.1× at flat budget, because paid now spends only where organic hasn't arrived yet.
- Checkout conversion +47% from the replatform; mobile page speed scores went from 38 to 96.
